Offshore project management: methodology

Our purpose is to ensure the highest speed of return on investment for the customer in terms of direct costs, quality and deadline meeting.

These methodological elements are based upon our capacity to propose you the collaborators whose skills are the most adapted-ones to your needs and on the recourse to powerful project management tools (see documents about E-pole, E-dole).

The methodological considerations start with the initiation of the project between our commercial consultant and the customer services and allow the choice of a suitable contractual framework and the determination of commitments in terms of quality control.

Depending on the chosen formula, they also allow the integration of our offshore resources within your teams (fixed time & material contracts) in compliance with local job legislation. The methodological aspects will help choosing the most suitable communication and management modes (distant control), creating an adequate development environment and declining the design, realization and receipt phases (fixed price contracts).

» Pre-project: Offshore staffing or Offshore outsourcing?

Following an appointment with a French consultant, we estimate the needs for your project by considering the possibility of using offshore resources according to the costs, quality and time constraints.

Then we propose you one of the three contractual frameworks that best meets your needs:

- Offshore staffing
in the case when the functional definition has to be progressively drawn up during the evolution of the project, and prototyping is a continuous process in a user-close relationship, we offer you one or more of our offshore collaborators who will be integrated with your team, for a fixed time & material contract.

- Offshore outsourcing-distant control
if we are in the previous case, but that the components cost is a determining factor, we propose you our offshore collaborators in distant control; our on-line project management tools are then put at your disposal to manage their work.

- Offshore outsourcing-fixed price
if the functional definition is already established, we propose you to take on the responsibility of the whole project within the fixed price mode.

In any case, we help you to choose the right collaborators, whose competences correspond to the requirements of your project. Thus, the team will be able to work with local collaborators for the technical support and the follow-up, and will rely on offshore resources for the development.


» Offshore staffing - In your offices

What is necessary in the first place

Description

- Project Preparation :
A meeting for the assessment of the collaborators we propose you is organized after the selection of CVs according to the missions they have carried out before. This assessment phase ensures you that both their technical and communication skills are appropriate. We ensure –and this is really important- the legality of our collaborators’ working conditions in foreign countries and inform you about their availability. Thus, it is possible for you to integrate our collaborators within your team by training them on your projects, your procedures and development steps.

 
- Project Development:
Our collaborators work on your company premises according to the established schedule to develop your applications. They present you the activities in weekly reports which are also transmitted to us for a good management of the project.
Our consultants and salespersons are always available to answer your questions.

» Offshore outsourcing - Distant Control


What is necessary in the first place
- Availability of the hardware and the software for the platform.
- To check the skills of the customer’s human resources involved in the project and if necessary, to consider organizing training sessions.
- To define a delivery area and delivery procedures (FTP server access).
- To have communication and conversation tools (e-mail project, chat, video-audio conference).
- To train the customer’s team in Pentalog High Tech’s project management and incident notification tools (e-pole and e-dole).
- To define the language of the project.

Description

- Project Preparation:
A meeting for the assessment of the collaborators we propose you is organized after the selection of CVs according to the missions carried out before. This assessment phase ensures you that both their technical and communication skills are appropriate. As our collaborators are in the offshore offices, this meeting is done by audio-conference.
Together, we define communications tools (mail, chat, audio-conference, video-conference,...) which best fit with the priority levels of data transmission during the project.
Also, we add our own on-line project management tools: management of steps (e-pole), management of notifications (e-dole). We indicate the necessary frequency of contacts according to the complexity of the project and to the fixed schedule. Thanks to your specifications, we create a mirror development platform in our offshore offices which allows a quicker integration of our development on your platform. Our collaborators analyze the project specifications and plan the different steps of development, deliveries, tests and validations.

 
- Project development:
T
he development begins according to the project specifications and the organization of data communication, deliveries and validations established previously. At any time, you can communicate with our collaborators, within the time slot defined in the schedule.
In addition to the follow-up through e-pole and e-dole and the direct communication you have with our collaborators, each developers write weekly activity reports. This framework reduces the negative effects of distant control. Finally, a French technical consultant and/or the French project Director supervise the organization of communication and development, and remain your privileged contact.


» Offshore outsourcing -Fixed prices

What is necessary in the first place
- Availability of human resources, hardware and software for the platform of validations during the project.
- To check the skills of the customer’s human resources involved in the project and if necessary, to consider organizing training sessions.
- Debriefing of the contract. Settings of times of tests and validation.
- Debriefing du contrat. Rappel des temps de tests et de validation.- To define a delivery area and delivery procedures (FTP server access).
- To have communication and conversation tools (e-mail project, chat, video-audio conference).
- To train the customer’s team in Pentalog High Tech’s project management and incident notification tools (e-pole and e-dole).

Steps

 
Description

- Project Preparation:
The start meeting with a French collaborator supported by offshore project managers, begins with the drafting of a technical analysis, the validation of interfaces and functionalities thanks to a prototype, as well as the validation of the final platform. The final validation is done by the customer. It is the key of the beginning of developments since it clearly establishes the planning of deliveries, of validation time and the final deadline.


- Project Development:
This step, defined during the “project preparation”, follows the planning of deliveries of the different functionalities and their validations. Frequent validations ensure a regular management of the application’s evolution according to the specifications. Furthermore, online management and communication tools help you to follow up the development progress rate regularly until the next delivery.
Any fault noticed during the intermediate validations is rectified in a final delivery. Then the period of "project validation" can begin.

- Project Validation :
The ultimate validation consists in checking all the functionalities in order to verify that every bug discovered in the intermediate validations have been fixed.
Then, the period of "Good Operability Validation" (GOV) begins. The duration (from 2 weeks to 6 months), depending on the size of the project, is set in the contract. During this period, every fault discovered and notified through the online tools of incident management is fixed, without any extra cost.
At the end of this period, the “ultimate delivery” is passed. It brings the project to an end and the customer cannot ask for additional changes anymore, except if a guarantee period has been set out in the contract.

- Post-project :
Depending on the contracts, a period of guarantee can follow the project. After the GOV period and the “ultimate delivery”, the customer can benefit from rectifications and fits under the same conditions as for the “GOV”.
Moreover, in order to secure his investment, our client can benefit from an application maintenance contract that guarantee the compatibility of the application with the software evolution of the platform. This maintenance contract is also a warranty for the quick fixing of bugs. Finally, it represents an obligation for Pentalog High Tech to keep all the skills about the project, which can allow further evolutions of the application without idle periods.
These contracts are established upon French or European legislation.
